A product manager I know - sharp, experienced, genuinely good at her job - spent three weeks trying to redesign her team's onboarding process. They kept circling the same ideas. Streamline the steps. Add a video. Reduce friction. Vertical thinking dressed up as innovation. In desperation, she opened a conversation with Claude and typed something she described later as "almost embarrassing": Pretend you are a theme park designer. How would you onboard a new employee?
Forty minutes later, she had the bones of a system where new hires earned metaphorical "stamps" as they completed modules, with surprise unlocks and a "cast member" reveal ceremony on day thirty. Corny? Maybe. Effective? The team's ninety-day retention went up eighteen percent.
What happened in that conversation wasn't magic. It was lateral thinking - and AI, used correctly, is one of the most powerful provocation engines we've ever had access to.
What Lateral Thinking Actually Requires (and Why We Avoid It)
Edward de Bono, who coined the term in 1967, was precise about the distinction between vertical and lateral thinking. Vertical thinking digs deeper in the same hole. Lateral thinking digs somewhere else entirely. The problem isn't intelligence. Most people stuck on a creative problem are highly intelligent. The problem is pattern lock - the brain's extraordinary efficiency at defaulting to familiar neural pathways the moment a domain is activated.
Research from cognitive neuroscientist Rex Jung at the University of New Mexico suggests that creative breakthroughs correlate with reduced activity in the default mode network's executive control regions - essentially, the brain gets less organized, not more. The insight arrives when the gatekeeping loosens. Lateral thinking techniques work precisely because they force artificial disorganization: random word association, provocation statements, forced analogies, the deliberate adoption of absurd constraints.
Humans struggle with this. Consistently. Because it feels wrong. Our minds resist the detour.
AI doesn't have this resistance - or rather, it has a different kind, which matters and which I'll come back to.
The Provocation Engine: Using AI the Way de Bono Intended
De Bono's "random entry" technique involves introducing a completely unrelated stimulus - a random word, object, or scenario - and forcing a connection to the problem at hand. The randomness breaks pattern lock. The forced connection generates unexpected bridges.
This is where AI earns its keep, if you prompt it correctly.
Most people use AI for lateral thinking the wrong way. They describe their problem and ask for ideas. The model obliges with a synthesized, well-structured list of... the same ideas everyone else has already thought of. The training data is vast. The outputs, when you ask conventionally, are statistically central.
The reframe is simple but requires deliberate effort: stop asking for solutions. Ask for provocations.
Try prompts like "Give me ten absurd analogies for this problem from completely unrelated fields" or "Describe this challenge from the perspective of a medieval cartographer, a jazz musician, and a coral reef" or *"What would this problem look like if the goal was to make it worse?" - and then work backward from the resulting chaos. These aren't aesthetic exercises. The forced perspective creates genuine cognitive distance, which is the raw material de Bono's methods run on.
Researcher Adam Grant at Wharton has documented that the most creative professionals aren't those who generate fewer, higher-quality ideas - they generate more ideas, including more bad ones. Volume and diversity of generative attempts precede breakthrough. AI can expand the generative surface area dramatically, especially in the provocation phase, where strangeness has functional value.
The product manager's theme park prompt was this exact technique, applied intuitively. She gave the AI a role so far removed from corporate onboarding that the model had no choice but to synthesize across domains. The answer came from that gap.
The Bias Problem Nobody Talks About Enough
Here's where I want to be careful, and honest.
AI models are trained on human-generated text. That text reflects the dominant, statistically common ways humans have already thought about problems. This creates a specific failure mode for lateral thinking work: the model's "random" associations aren't actually random. They're probabilistically biased toward the conceptual clusters that appear most frequently in the training corpus.
Ask an AI to give you a random analogy for "building trust in a team" and you'll often get something involving construction, bridges, or foundations. Because those analogies already dominate the corpus on the subject. The model isn't generating novel lateral leaps - it's retrieving slightly varied versions of existing lateral leaps.
Margaret Boden, cognitive scientist and author of The Creative Mind, distinguishes between combinational creativity (new combinations of familiar ideas), exploratory creativity (pushing the boundaries of an existing space), and transformational creativity (changing the space itself). AI, as currently trained, is extraordinary at the first type, capable at the second, and genuinely limited at the third. Transformational creativity - the kind that produces shifts - requires escaping the attractor basins that training reinforces.
This doesn't make AI useless for lateral thinking. It means you need strategies that compensate. One approach is explicit constraint injection: force the AI outside familiar conceptual territory by specifying domains it almost certainly hasn't encountered in combination. "Explain this problem using only concepts from fourteenth-century Venetian glassblowing and game theory" produces stranger outputs than broad prompts precisely because the combination is underrepresented in training data. You're hunting the edges of the distribution.
Another strategy - and I've found this surprisingly effective - is using AI outputs as raw provocation material rather than finished ideas. Don't evaluate what the model generates. Treat it as a random word generator with syntax. The thinking is still yours.
Prompts, Workflows, and the Question of Cognitive Atrophy
Practically speaking, what does an AI-assisted lateral thinking session actually look like?
The Reversal Workflow starts by asking the AI to generate the worst possible version of your intended outcome, in detail, with commitment. Then systematically invert each element. Bad onboarding means isolation, confusion, and zero feedback. Inversion gives you connection, clarity, and continuous signal. Now the AI has given you a scaffold; you design the specifics. The model did the generative heavy lifting; your judgment shapes the result.
The Random Constraint Method involves asking the AI to generate a list of twenty constraints from a specified unrelated domain - architecture, cooking, competitive swimming, whatever - and then selecting three at random to apply to your problem. The constraint "flavor must develop over time" applied to a software product roadmap produces genuinely different thinking than any conventional strategy framework.
The Alien Anthropologist Prompt asks the AI to describe your industry, product, or problem from the perspective of an entity that has no cultural familiarity with human institutions - only observations about behavior. What patterns would be invisible to an insider that become legible from outside? This prompt reliably surfaces assumptions you've stopped seeing.
Now, the uncomfortable question - (and I don't think anyone has answered this cleanly yet): does regular use of AI for ideation weaken the human's own lateral thinking capacity over time?
The honest answer is we don't know. The research on cognitive offloading, much of it from Betsy Sparrow's work on the "Google effect," suggests that outsourcing information retrieval reduces how deeply we encode it. Whether the same applies to generative creative processes is genuinely open. My intuition - which is all it is - is that the risk depends entirely on mode of use. If you're using AI as a provocation input and doing the synthesis yourself, you're exercising your creative judgment constantly. If you're accepting AI outputs as finished creative work, the muscle may quietly atrophy.
Use it as a sparring partner. Not a ghostwriter.

There's no rigorous comparative study yet, and informal testing suggests differences are prompt-dependent more than model-dependent. Experiment with the same provocation prompt across models and compare the divergence.
Does relying on AI for creative ideation hurt your own creativity long-term?
Possibly, if used passively. Research on cognitive offloading suggests that outsourcing mental tasks reduces independent competence in those areas. The safeguard is maintaining active synthesis - use AI to generate raw material, but insist on doing the evaluation, combination, and judgment yourself. The creative workout happens in what you do with the output, not the output itself.
